B2B prospecting metrics: what to track from first touch to meeting

If a prospecting motion is not working, the quarterly revenue number tells you far too late. Eight upstream metrics tell you within a fortnight, and each one points at a specific fix.

    List-quality metrics

Match rate: the share of your target market present in your data. Validation pass rate: the share of pulled records that clear your fit, trigger, reachability and legal gates. Decay rate: the share of records that change or become invalid per refresh.

These three explain most performance differences between teams using identical scripts. A validation pass rate below 40% usually means the ICP filters are too loose, not that the vendor is bad.

    Activity and delivery metrics

Touches per account, sequence completion rate and deliverability (bounce, spam complaint, connect rate). Sequence completion is the most neglected: teams routinely abandon 40% of accounts before the third touch, which invalidates any conclusion about the offer.

Deliverability problems should be traced to the source of the data, not to the copy.

    Outcome metrics

Reply rate, positive-reply rate, meeting rate and cost per meeting. Positive-reply rate is the honest one: total replies flatter a campaign that mostly generates 'not interested'.

Cost per meeting — fully loaded with data, tooling and rep time — is the metric to compare across channels. It is usually the number that shows local media plus outbound beats either alone.

    Metrics to stop reporting

Emails sent, list size and open rate. Open rate in particular became unreliable once mail clients started pre-fetching images, and it rewards subject-line tricks that damage later-stage conversion.

Report a small set of metrics that each map to a decision. If nobody can name the action a number would trigger, remove it from the dashboard.

    Frequently asked questions

Which B2B prospecting metrics should I track?

Match rate, validation pass rate, data decay, touches per account, sequence completion, deliverability, positive-reply rate, meeting rate and fully loaded cost per meeting.

What is a good reply rate for B2B outbound?

It varies by market, but a validated, trigger-based list with a multi-channel cadence typically produces mid single-digit positive-reply rates. Judge trends against your own baseline rather than public benchmarks.

Why is open rate a bad metric?

Mail clients pre-fetch images, so opens are inflated and inconsistent. It also encourages subject lines that win opens and lose meetings.
